# Lost Deal Follow-Up Sequence

Sent 6 months after a deal was marked lost or "chose competitor."
Purpose: check status of their chosen path. See if needs changed. No pressure.

## Email 1: The 6-Month Status Check

**Subject:** [Company] — status check on your AI deployment

Hi [Name],

Six months ago [Company] went with [competitor / internal build / other option]. No hard feelings. We track outcomes, not grudges.

Honest question: is the deployment live, and does it match what was promised at signing.

We hear three patterns at the 6-month mark:
- Live and satisfactory. (Best case. Rare, but real.)
- Live but underutilized. (Training gap. Common.)
- Delayed or descoped. (Vendor dependency or internal complexity. Also common.)

If your situation falls in the second or third bucket, a 10-minute call is enough to know whether a switch makes sense or whether the current path just needs more time.

No proposal unless you ask for one.

## Email 2: If no reply — The Competitor Intel Pass

**Subject:** One data point

Hi [Name],

Me again. One data point from the field.

We have migrated two firms off [competitor name, if known] in the last quarter. Both cited the same issue: inference latency spiked once proprietary document volume crossed 50,000 pages. Local deployment solved it, but the migration cost was non-zero.

If your document set is growing, the bottleneck may be incoming. Worth monitoring.

Reply only if you want the full technical note.

## Email 3: The Graceful Exit

**Subject:** Closing the loop

Hi [Name],

Last email on this thread.

If [Company] is satisfied with its current AI stack, the file stays closed. If something fractures in the next year, you know where to find us.

Either way, good luck with the build.

## Notes for Sales Team

- Never name a competitor unless you have documented proof of the migration claim. Concrete or nothing.
- The tone is "professional peer," not "told you so." If they chose someone else and it worked, respect that.
- If they reply with pain points, do not pitch immediately. Ask for a 10-minute diagnostic call first.
- Mark lost-deal re-engagements separately in the CRM. Close-rate on this sequence is typically lower, but deal size is higher when it converts.
- Do not send more than 3 emails in this sequence. Lost deals get less rope than warm leads.
